What Is a Prompt and What Is an Agent? A Plain-Language Guide to AI Basics

Two words come up in almost every conversation about AI at work: prompt and agent. They are often used loosely, and that makes it harder to choose the right tool or understand why a result went wrong. The two ideas are also closely connected, because every AI agent runs on prompts, and every prompt you write is a small version of the instructions an agent follows. Interest is growing fast: McKinsey found that 62 percent of organizations are at least experimenting with AI agents. This guide explains what a prompt is, what an agent is, how they work together, and what to watch out for before you rely on either one.

Why Prompts and Agents Belong in the Same Guide

Most explainers treat prompts and agents as separate topics, but in practice they are two layers of the same system. A prompt is how you tell a model what you want, and an agent is a system that keeps prompting a model, using tools and checking results until a goal is reached. Understanding the first makes the second much easier to grasp.

The Prompt Is the Instruction, the Agent Is the Worker

The simplest way to separate the two is this: a prompt is an instruction, and an agent is something that carries out work. When you type a request into a chat tool, you get one response back. When you give an agent a goal, it breaks the goal into steps, takes actions, and reports back with a finished result rather than a suggestion.

How the Two Ideas Evolved Together

Early generative AI work focused on writing the perfect prompt for a single answer. As models became able to call tools and work across many steps, the focus widened. Anthropic describes context engineering as the natural progression of prompt engineering, because agents need the whole context managed, not just one well-phrased instruction.

How This Guide Is Organized

The guide starts with prompts: what they are, what they contain, and what happens when you send one. It then moves to agents: what defines them, how they work, and how prompts shape their behavior. The final sections cover risks, common misconceptions, a short FAQ, and a glossary you can return to whenever a term is unclear.

What Is a Prompt? A Clear Prompt Definition

A prompt is the starting point of every interaction with a language model. It can be a short question, a detailed instruction, or a long message that includes background information and examples. Whatever its length, the prompt is the only direct control you have over what the model produces, so understanding how it works pays off quickly.

The Prompt Definition in One Sentence

A prompt is the text you send to an AI model to request a response, including the instruction, any context, and any material you want the model to work on. In a chat tool it looks like a single message, but the model actually receives more than you typed, as later sections show. The response the model writes back is often called a completion.

What Happens When You Send a Prompt: Tokens, Prediction, and the Context Window

Models do not read words the way people do. Your text is first split into tokens, small units that can be whole words, parts of words, or punctuation. OpenAI estimates that one token is about four characters of English text, so 100 tokens is roughly 75 words, and the same text can produce different token counts on different models.

Once your prompt is tokenized, the model predicts the most likely next token, adds it, and repeats the process until the response is complete. It does not look up an answer in a database. Everything the model can see at once, including instructions, conversation history, and your message, sits inside a limited space called the context window.

Why the Model Has No Memory Outside the Prompt

A chat tool can feel like it remembers your earlier messages, but the model itself has no memory between requests. The application resends the conversation as part of each new prompt. Microsoft Learn notes that keeping conversation history increases token usage, which is why long chats get slower and more expensive, and why early instructions can eventually fall out of view.

What a Prompt Can Contain

A useful prompt is rarely just a question. It usually combines a few building blocks that tell the model what to do, what it needs to know, and what the result should look like. You do not need every element every time. Start with a clear instruction and add the pieces your task actually requires.

Instruction, Context, and Input Data

The instruction is the verb of your prompt: summarize, compare, draft, or classify. Context explains the situation, such as who will read the result and why it matters. Input data is the material itself. Because the model knows nothing about your situation beyond what you send, missing context is the most common reason for a generic answer.

Examples, Constraints, and Output Format

Examples show the model the pattern you want instead of describing it, which often works better than adjectives like professional or friendly. Constraints set boundaries on length, tone, and topics. An output format tells the model how to arrange its answer, which saves editing time and makes results easier to reuse in other tools.

Prompt Examples: Vague vs Specific

The difference between a weak and a strong prompt is usually specificity. Compare the two versions below. The second one adds the audience, the purpose, the length, and the format, which removes most of the decisions the model would otherwise make on its own.

The Parts of a Prompt You Do Not See

In most AI tools, the prompt that reaches the model is much larger than the message you typed. The application adds its own instructions, earlier messages, retrieved documents, and tool descriptions before anything is sent. Knowing about these hidden layers explains why two tools built on the same model can behave very differently.

System Prompts vs User Prompts

A system prompt is a set of instructions written by the developer of a tool and applied to every conversation. It sets the role, tone, and rules. A user prompt is the request you type in each turn. Both sit in the same context window, but the system prompt shapes how every user prompt is interpreted, usually without being visible to you.

How AI Apps Assemble the Full Prompt

Before each response, an application stitches together several ingredients: system instructions, conversation history, documents fetched from a knowledge base, descriptions of available tools, and your latest message. Anthropic treats this whole package as a finite resource, and recommends keeping only the smallest set of high-signal information that leads to the outcome you want.

Model Settings That Change the Output

Some behavior comes from settings rather than wording. Temperature controls how random the output is, and top p controls how many candidate tokens the model considers. The Prompt Engineering Guide explains that a low top p value favors the most confident responses and recommends adjusting temperature or top p, but not both. Max length and stop sequences limit how long a response can run.

What Is an Agent in AI?

An AI agent goes a step further than a model answering a prompt. Instead of producing one response, it pursues a goal: it plans steps, calls tools, observes results, and keeps going until the work is done. That shift from generating text to taking action is what makes agents useful, and also what makes them riskier to deploy without care.

The One-Sentence Definition of an AI Agent

Google Cloud defines AI agents as software systems that use AI to pursue goals and complete tasks on behalf of users, with reasoning, planning, memory, and a degree of autonomy. Anthropic offers an even shorter working definition: language models autonomously using tools in a loop. Both point to the same idea, which is an AI that acts rather than only answers.

Reasoning, Planning, and Autonomy: The Three Defining Traits

Reasoning lets an agent draw conclusions from the information in front of it. Planning lets it break a broad goal into an ordered set of steps. Autonomy lets it carry out those steps without waiting for a new instruction at every turn. IBM notes that large language models sit at the core of most modern agents, which is why they are often called LLM agents.

How an AI Agent Differs From a Chatbot

A traditional chatbot responds to each message and stops. It cannot plan ahead, call external systems, or check its own work. An agent can do all three. The table below shows the practical difference, and the market is moving quickly: Gartner (August 2025) predicts that 40 percent of enterprise applications will include task-specific AI agents by 2026, up from less than 5 percent in 2025.

How an AI Agent Works

Under the hood, an agent combines a language model with several supporting components and runs them in a repeating loop. The model does the reasoning, tools let it act in the real world, and memory keeps track of what has happened. Understanding these parts helps you judge what a given agent can and cannot do reliably.

The Core Components: Model, Tools, Memory, and Reflection

The model is the reasoning engine that reads instructions and decides what to do next. Tools are functions the agent can call, such as web search, file reading, databases, or messaging. Memory keeps context within a task and sometimes across sessions. Reflection is the agent checking its own output and correcting mistakes before it moves on or delivers a result.

The Agent Loop: Goal, Plan, Act, Observe, Reassess

Every agent run follows a similar cycle. You set a goal. The agent plans the steps, takes an action, and observes the result, for example the output of a search or an API call. It then reassesses: if the step worked, it continues, and if not, it changes the plan. The loop repeats until the goal is met or a stopping condition is reached.

ReAct and Plan-First: Two Common Agent Patterns

With the ReAct pattern, which IBM describes as a think, act, observe loop, the agent reasons after every action and decides the next step based on what it just learned. Plan-first agents map out the full sequence before acting. ReAct adapts well to surprises, while plan-first designs make it easier for a person to review and approve the plan before anything runs.

How Prompts Shape What an AI Agent Does

Agents do not replace prompts. They depend on them more than any chat tool does. The instructions an agent receives, the descriptions of its tools, and the context it gathers along the way are all prompts in the broad sense. Better instructions lead to agents that stay on task, use the right tools, and stop at the right time.

The System Prompt as the Agent's Job Description

For an agent, the system prompt works like a job description. It defines the agent's role, the goal it serves, the tools it may use, the rules it must follow, and what a finished result looks like. A vague system prompt produces an agent that wanders or guesses, while a precise one produces consistent, reviewable work across many different requests.

From Prompt Engineering to Context Engineering

Prompt engineering asks how to phrase an instruction. Context engineering asks what the model needs to see right now and what should be left out. This matters because more is not always better: Chroma tested 18 models and found that performance grows less reliable as input length increases, even on simple tasks.

A 2025 study by Du et al. went further. Even when models retrieved all the relevant information perfectly, their performance still dropped by 13.9 to 85 percent as the input got longer. For agents that collect tool results over many steps, keeping context lean is a core design skill, not a nice extra.

Do You Need a Prompt, a Chatbot, or an Agent?

Not every task needs an agent. Agents cost more to run and need more oversight, so the right choice depends on the shape of the work. Use the quick reference below to match the tool to the task before you invest time in building or buying anything.

Risks to Know Before You Rely on Prompts and Agents

Prompts and agents share some risks, but agents raise the stakes because a mistake can turn into an action rather than just a wrong sentence. Many teams learn this the hard way: Gartner (June 2025) predicts that over 40 percent of agentic AI projects will be canceled by the end of 2027 because of rising costs, unclear business value, or weak risk controls.

Hallucinated Answers and Hallucinated Actions

A language model can produce confident text that is simply wrong. With a prompt, the damage is a bad answer you can catch while reading. With an agent, the same error can trigger a wrong step, such as calling the wrong tool, using an invented parameter, or acting on a fact that does not exist. Errors early in a run can also carry through every later step.

Prompt Injection: When Content Becomes an Instruction

OWASP ranks prompt injection as the top risk for applications built on large language models. It happens when text alters a model's behavior in unintended ways. Indirect injection is the version that matters most for agents: instructions hidden in a web page, email, or document the agent reads, which may not even be visible to a human reviewer.

Cost, Loops, and Unpredictable Output

Agents can run many steps and tool calls for a single request, which adds cost and time. They can also get stuck repeating a step without making progress. Because models sample their output, the same prompt can lead to different paths on different runs, so testing an agent once does not guarantee it will behave the same way every time.

Common Misconceptions About Prompts and AI Agents

Several common beliefs about AI tools come from how natural the conversation feels. They are understandable, but they lead to frustrating results and, with agents, to real mistakes. Clearing up three of the most common ones makes it easier to write better prompts and set sensible limits for agents.

"The Model Remembers Our Conversation"

The model does not store your conversation. The application sends the earlier messages again with each new prompt, and when a conversation grows past the context window, the oldest parts drop out. If an instruction you gave long ago stops being followed, restate it rather than assuming the model still sees it.

"The Same Prompt Always Gives the Same Answer"

Most AI tools sample their output instead of always choosing the single most likely token, which is why the same prompt can produce different wording or even different conclusions. This variation is a design choice that keeps responses natural. For tasks that need consistency, clearer constraints, examples, and a fixed output format reduce the spread.

"An Agent Can Be Left to Run on Its Own"

Autonomy does not mean zero oversight. IBM points to human-in-the-loop feedback as a standard way to improve agent accuracy. Adoption data shows the same caution: McKinsey reports that no more than 10 percent of organizations are scaling agents in any single business function. Start with narrow goals, limited permissions, and a person approving consequential steps.

How Prompts and Agents Come Together on the Caywork Platform

Caywork is an AI agent platform where people discover, use, build, and publish agents in one place. It is a practical way to see how prompts and agents fit together, because every agent on the platform is built from instructions, tools, and workflow steps, and every request you send to it is a prompt.
